The challenge: updating without disrupting
The project aimed to modernize a critical technology environment without disrupting the teams’ daily operations.
It was necessary to ensure the new environment’s compatibility with the network, storage, archiving, and distribution systems, while organizing a gradual and secure migration.
The project also involved 90 journalists, editors, and technicians, whose needs had to be taken into account when preparing for the migration and the training program.
Project management: preparing, testing, and ensuring a smooth transition
Aski-da Synergies managed the project and served as the liaison between M6 and Avid, from the requirements definition phase through to production launch.
The scope of work included drafting functional and technical specifications, defining target processes, and analyzing their compatibility with the existing environment.
A detailed migration plan was developed to structure the various phases of preparation, testing, validation, and transition. Fallback plans were also put in place to mitigate risks and ensure the success of each stage of the migration.
The teams coordinated the testing strategy, user validations, and go-live processes, while also overseeing project monitoring, risk management, and the implementation of associated action plans.
Finally, a training program tailored to different roles was implemented for the 90 employees involved to facilitate their adoption of the new environment.
